The Challenge

A previous vendor had spent 8 months on this project and delivered an unusable prototype. The client had lost significant time and budget and needed the app live on both stores with no further delays. The scope was non-negotiable: points wallet with full redemption history, personalized offer catalog, tier progression system, and push notifications — all with a premium UI that matched the brand's retail positioning.

The Solution

Week 1: architecture review and data model finalization — locked the schema before writing a single screen. Weeks 2–4: auth flow (phone OTP), points wallet, and tier logic implemented and tested. Weeks 5–7: personalized offer catalog, push notification system, UI polish. Weeks 8–9: full regression testing, App Store and Google Play submission preparation. Week 10: store approval and go-live. Fixed-price contract with weekly milestone sign-offs kept scope locked and gave the client visibility at every stage.

Key Engineering Decisions

Schema-first architecture

The Firestore data model — members, points transactions, offers, tiers — was finalized and reviewed in week 1 before any screens were built. This prevented schema migrations mid-sprint, which was likely a major cause of the previous vendor's delays.

Phone OTP auth with secure account binding

Members authenticate with phone OTP via Firebase Auth. The loyalty account is bound to the phone number — no username/password friction, no forgotten password support tickets.

Milestone-locked fixed-price contract

Weekly milestone sign-offs meant the client saw working software every 7 days. If a milestone slipped, it was visible immediately — not 8 months later. Scope changes required a written change order.

App Store + Google Play submission prep

Store submission assets (screenshots, descriptions, age ratings, privacy policy) were prepared in parallel with final testing. Both stores approved on the first submission — no back-and-forth review cycles.
